Building from Zero to One : Lessons from creating engineering centres from Scratch “Every time we create something new, we go from zero to one.” I recently read Peter Thiel’s Zero to One, and many ideas resonated with my last few years leading engineering at Luminar, Velodyne, Open Silicon and prior. In the last decade, I’ve had the privilege of building centers from scratch — taking them from a blank whiteboard to high-ownership organizations. And I’ve realised something simple but powerful: Execution takes you from 1 → n. Creation takes you from 0 → 1. When you start from zero : an empty room, an undefined org chart, and goals, you’re not just hiring or planning. You’re building belief. Belief that something great can emerge from nothing. Here are a few lessons that have stayed with me 1. The first 10 hires define everything. Your first few hires aren’t just employees : they’re founders of your culture. They set the tone for ownership, and excellence. I’ve learned to hire people who don’t just execute well, but who build systems around their excellence, people who multiply capability. 2. Don’t scale what you haven’t yet perfected. Many leaders rush to scale before defining what’s truly unique about their setup. In Thiel’s terms, they go from 1 to n too quickly. Real value creation happens when you discover your “secret” : that sets your center apart, and then scale it. At Luminar and at Velodyne India, our “secret” wasn’t cost; it was the ability to own at the system level and fill the gaps in the ecosystem. 3. Build for monopoly, not for competition. Ask: What can we do uniquely well that no one else can? That’s what creates pride and ownership. We aimed to be a COE : not a support site. By owning System, EE, firmware, and validation, we became indispensable, not interchangeable. 4. Frugality fuels innovation. Both Luminar and Velodyne were built under lean budgets and high expectations. Frugality wasn’t a constraint : it was a forcing function for creativity. When you strip away excess, innovation emerges. 5. Culture builds itself : unless you build it first. Culture is formed as much by what you tolerate as by what you celebrate. From day one, we made respect, transparency, and ownership non-negotiable, not through posters, but through decisions. 6. Trust is the only real scalability lever. You can add people and processes, but without trust, you’re just increasing friction. Trust builds when teams deliver before they’re asked, and once it compounds, everything accelerates: ownership, empowerment, innovation. Building from zero to one isn’t about hiring people or renting space. It’s about designing a self-sustaining system , of people, trust, and belief. You build a place where innovation compounds because everyone believes they’re building the future. Every organization begins as a story. It’s important to pause and reflect on a reality we often normalize: road crashes are not “accidents”—they are preventable events. As a road safety professional & accident researcher since two decade, I’ve seen that most serious injuries and fatalities stem from a small set of risky behaviors: speeding, distracted driving, impaired driving, non-use of seat belts and helmets, and failure to respect vulnerable road users. These are not failures of technology alone, but failures of behavior, systems, and shared responsibility. Road safety is a shared ecosystem. •  Drivers must understand that a few seconds of distraction or impatience can change lives forever. •  Organizations and employers play a critical role by promoting safe commuting policies, fatigue management, and defensive driving culture. •  Policy makers and planners must design roads that forgive human error—through safer speeds, clear signage, pedestrian-friendly infrastructure, and data-driven enforcement. •  Communities and families shape attitudes early, teaching children that safety is not optional—it’s a value. •  The most effective road safety strategies focus on prevention, not blame. This means designing safer roads, encouraging safer vehicles, enforcing laws fairly, and educating road users continuously. When these elements work together, fatalities and serious injuries can be dramatically reduced. This month, let’s move beyond awareness to action 1.  Choose patience over speed 2.  Put the phone away 3.  Buckle up—every seat, every trip 4.  Respect pedestrians, cyclists, and motorcyclists 5.  Speak up for safer roads in your community Road safety is not just a transportation issue—it’s a public health, economic, and social priority. Its been a month since I took over the role of Sr. Director, responsible for AI solutions for our Vehicle Motion division at Bosch. During this time frame I am confronted with tons of questions which hardly has answers but worth pondering in the new era of AI. Just thought of sharing some perspectives or my answers to the questions I was confronted with: 1) As coding assistants like copilot becomes the new norm, should we stop learning and developing coding skills? I strongly oppose this thought process. As coding becomes easier, more people should code. As an assembly programmer, when C coding was introduced to me for embedded SW, I felt now I can code more lines of code than I could write using assembly language. In similar lines with coding assistants my coding throughput can be at benchmark levels. Moreover, not just SW engineers, now Any Body Can Do Code. I call it ABCD code!! 2) If I can use Chat GPT I am a prompt engineer? Sorry, this is a poor thinking. Prompt engineering is not just writing a chat and getting a response from any LLM. Its about designing your intent to get the best out of the LLM. Hence I call that person a prompt designer who can design prompt to convert an intent into a result. Like literacy of reading, coding is fundamental for effective communication with computers. Hence coding and AI prompts is an essential future skill. 3) With Agentic AI coming in, will we be jobless? Reflect on this question, you can see that when computers came, typewriters became extinct, when automobile was invented, bullock carts became extinct, when interpreters came assembly coders became extinct........... however with each invention our GDP increased, possibilities of job increased. Same will be true for Agentic AI. Execution speed is the ultimate differentiator in the AI era. Mastering agentic workflows, rapid prototyping, and deep AI understanding sets winners apart. Instead of one-shot prompting, iterative, agent-driven workflows (outline → draft → critique → revise) these loops deliver far stronger results for complex tasks. The applications range over wide spans, like parsing of legal docs or medical use cases. Emergence of an Agentic Orchestration Layer enhances orchestration and coordination across AI components and this will reshape the amount of opportunities in every possible ways. AI offers an opportunity to look at engineering and product development through a new lens. If we view it through an existing lens you may find it as fearful, hallucinating, or a hype. If you view it through another lens of new paradigm you will see a flood of new opportunities and you will feel thankful to be living in the era of some thing transformational (like "industrial revolution"). Hence, I believe embracing this willfully and learning to build products and services with this new tool has become an imperative. I am curious..... will be back with my insights as the journey continues...

🔄 The shift from Hardware-Driven to Software-Defined? Is it really that hard?  My last post on Software-in-the-Loop (SiL) sparked a lot of questions. A comment from Jagadeesh Velam really stood out: "Many companies cling to legacy workflows, and bosses balk at initial costs or don’t get SIL’s value." This hits on a critical point and I ask myself .... Do these companies ignore the new mega trend SDV, or what is their strategy?  In the era of the Software-Defined Vehicle (SDV), the old "hardware first, software second" model is officially broken. Software now dictates architecture, resources, and timelines.  So, what's the hold-up? It's often a misunderstanding of the goal. Here is one of many examples from the validation area: 💡 The goal isn't to replace HIL with SIL. It's to create a powerful validation ecosystem by using both. ➡️ SIL gives us: Speed, scalability, and validation at the earliest stages.  ➡️ HIL gives us: Physical fidelity and real-world confidence before launch. They are two sides of the same coin. But making them work together requires breaking old habits. Success in the SDV era demands three key shifts:  1️⃣ Early V-ECUs: Build virtual ECUs from day one of a project.  2️⃣ Radical Collaboration: Unite developers, architects, and testers in a single workflow.  3️⃣ New Mindset: Embrace a culture where software leads and hardware enables. The real question isn't if we should change, but are we brave enough to stop building tomorrow's cars with yesterday's methods? Let’s stop fearing the change—and start designing for it.
