    Every company has AI tools now. But very few have an AI Operating Model... and that's a HUGE issue. Here's why: We see the result constantly - early traction, then stall. Pilots that proved value and went nowhere. AI spend that can't be tied to a business outcome. Most mid-market companies either skip the operating model entirely, or overcomplicate it with enterprise-grade frameworks that don't fit their size. Neither works. Here's what actually does. 5 pillars - and what we see fail at each one: 𝟭. Ownership & Accountability This is where more transformations die than anywhere else. When everyone's responsible, no one is. CIO? COO? CFO? Chief of Staff? The ownership debate is real - and in most companies, it's quietly unresolved. In many mid-market orgs, the answer ends up being a newly-created role: an AI Transformation Leader. Single-threaded, with a mandate. Without a named owner, every other pillar is decoration. 𝟮. Execution Oversight You cannot manage what you don't measure. This isn't about vanity dashboards. It's about tying every AI investment to a measurable business outcome. Without portfolio-level visibility into what's working, AI spend becomes a cost line with no return - and the first thing cut when priorities shift. Build the tracking infrastructure early. It pays for itself. 𝟯. Intake & Innovation The best AI ideas in your company are sitting in Slack threads and hallway conversations right now. Employees closest to the work surface opportunities constantly - from workflow gaps, from new tools, from adjacent processes unlocked by pilots. Without a structured intake process, those ideas evaporate. This also future-proofs you. As AI capabilities evolve, you need a pipeline that captures what wasn't feasible six months ago. 𝟰. Enablement (Training & Adoption) This one gets the most lip service and the worst execution. "We did a training" is not a program. Effective AI enablement has three distinct layers: → Policy & compliance → AI literacy & foundations → Function-specific deep dives (role-based) Leadership goes first. Always. If your executives aren't using AI, your ICs won't either. 𝟱. AI Policy & Risk Management Most companies have a policy. Usually emailed once. Usually ignored. In one company we worked with last year, the AI policy had been distributed months earlier — awareness was still near zero. No role-specific guidance. No enforcement mechanisms. Classic liability theater. Effective AI risk management follows a clear sequence: govern → map → measure → manage. In the last year alone, nearly 8,000 new scaleups were added. Tools are cheaper.  Solutions are more user-friendly.  The barrier to entry has never been lower.
