If I started my business all over again today, what would I do differently? I sold HomeServe for £4.1 billion, and founders always ask me: what would you do if you had to do it all again? Quite a lot, as it happens. 1. Start with an untapped sector. The best gaps hide in unglamorous industries everyone else ignores, where the incumbents stopped trying years ago. 2. Build a service business. Skilled, trusted people going into homes and offices to repair, maintain and install. A mobile service. Demand never dries up, because things never stop breaking. 3. Copy the cleverest business model on the market. HomeServe was never an original idea. Breakdown cover already existed for cars; I pointed it at burst pipes and boilers. Brilliant execution of a proven model beats a brave new idea. 4. Sell a subscription and one-off products side by side. The subscription gives you predictable revenue and long-term customers. The one-off gives you a potential customer you can then upsell a recurring subscription. 5. Do the homework first. Before spending a pound, pull the sector apart: margins, competitors, pricing, customer numbers. Test demand with real customers before building anything. 6. Go omnichannel from day one. We live in a digital age, so the online experience has to be effortless. But digital only means invisible to half your market. Bricks, clicks and paper. While everyone else retreats online, shops and direct mail sit wide open. Paper converts many businesses have stopped, so it stands out. 7. Make the marketing impossible to miss. At HomeServe we operated 1,000 red vans across Britain's neighbourhoods. Moving billboards, paid for once, seen thousands of times a day. Being unmissable is a strategy in itself. 8. Build the audience before the business. It took me nearly 30 years to realise my own story was my cheapest marketing channel. Start the content before the company and launch into demand that already exists. 9. Get in the right rooms early. You become the average of the founders around you. Find people two stages ahead and learn from them shamelessly. 10. Fund it with customers, not investors. Aim for profit from day one. Revenue is the cheapest capital there is. It proves demand, keeps you disciplined and leaves your equity intact. Outside money is a tool, not a trophy. Raise only when you know exactly what you would spend it on. And the biggest change of all: the tools we now have access to. One American founder launched a telehealth business in 2024 with $20,000, no staff and a dozen AI tools. The New York Times reports $401m of sales in its first year. Everything I needed an office full of people for, you can now run from a laptop. There has never been a cheaper time to start.
