Jeremiah Owyang shared thisA walking, talking agentic robot! Meet Lumi by LIghtberry. This is not a tele-operated robot, it's agentic, able to sense the world around it, interact, make decisions, talk and move. Blitzscaling Ventures has invested in Lightberry (SF) who created the agentic robot Lumi, which is being deployed at retail, hospitality, and entertainment customers. Chris Yeh and I had a tour of the futuristic Lightberry lab, hosted by Ali Attar which is focused on an optimistic, friendly, and empathetic humanoid robot that we can interact with. The Lightberry team draws inspiration from Wall-E, Eve, R2D2, and friendly robots that we can interact with, learn from, and that will work and serve us. We had real-time conversations with Lumi (this unit was named Rosie). The voice tech was great; there was a bit of latency, but that will be ironed out; and the eyes were simulating empathy. The team has built some unique onboard sensors to understand the world around it, and it can fully walk and can grasp items with the current hands. While we are still in the early days of agentic humanoids, it's amazing to see the continued evolution of Lightberry. Culture lives on!!! Quick trip to SF for Amazon unBoxed, and I bumped into a couple of old TubeMogul pals at O’Hare and, via happenstance, ended up reconnecting with a few more along the way. Here’s a highlevel summary on Agentic Commerce from the perspective of an often overlooked player… the merchant. 1. Agentic commerce is now happening. 2. Agentic commerce creates an entirely new conversion funnel. 3. Merchants do not want to be disintermediated. 4. Merchants don’t want to bet their roadmap on which protocol wins. 5. Agentic commerce has to work with the infrastructure merchants already have. **** Over the last six months, Skyfire has spent a lot of time with retailers (>$1b GMV) activating what agentic commerce production. A few things have become very clear: 1. Agentic commerce is already happening. Customers are actively trying to shop with agents. Merchants can see it in the “gray area” traffic today: unknown agents trying to access, log into, use loyalty, check out. The demand has shown up before the infrastructure is ready for it. 2. Agentic commerce creates an entirely new conversion funnel. Agents don’t abandon carts the way humans do. But they face a different problem: they have to run a gauntlet to complete a transaction. CDN → Login/ Loyalty → Fraud → Checkout → Network Processing. Every layer was built, correctly, to be suspicious of automation. The new funnel isn’t just success rates, its survival rates. (FWIW, we’re seeing certain agentic commerce success rates without KYA well under 50% today.) The new metric is how many legitimate agents survive the existing infrastructure long enough to transact. This is what we solve at Skyfire. 3. Merchants do not want to be disintermediated. They want to know who is actually behind an agent. They want the customer to remain their customer, with a direct relationship, first-party data, loyalty, and control over the experience. Merchants understand what happens if an single agent platform or Big Tech intermediary owns that relationship plus all related infra and data instead. Across every merchant we work with, one thing is universal: the customer relationship and the data that comes with it are among their most valuable assets. 4. Merchants don’t want to bet their roadmap on which protocol wins. With agentic traffic still emerging, it’s difficult to justify major engineering projects around any single approach. Today, the existing internet is the default. 5. Agentic commerce has to work with the infrastructure merchants already have. That’s the thesis behind what we’ve been building at Skyfire. We’re giving large merchants visibility into agentic traffic, control over which agents can access their properties, and the ability to deliver a great experience to legitimate agentic shoppers, without requiring technical lift from the merchant. It feels almost poetic: the year that began with market-wide panic after DeepSeek R1’s surprise January drop is ending with the equally disruptive December launch of DeepSeek V3.2. In January, R1 cracked open the idea that aggressively scaled RL - not just larger and larger pre-training runs - can push a model into frontier-level cognitive behavior at a radically lower cost. Now, months later, V3.2 bookends the year with an even louder message: open-source is no longer trailing by quarters, it’s operating on a near-synchronous innovation clock. And in some benchmarks, it’s outright leading. We now have a publicly available model with gold-medal performance across IMO 2025, CMO 2025, IOI 2025, and ICPC-level tasks. No Western lab has open-sourced anything in that tier. It’s early. Independent benchmarking will come, along with the usual debates about framing, cherry-picking, and reproducibility. But you don’t need perfect clarity to see the shape of things. DeepSeek’s story has always been about discipline. While the frontier race spirals into billion-dollar training runs and million-token contexts, the team has stayed focused on a narrower, almost stubborn question: how far can you push intelligence per dollar. This model delivers frontier grade performance at a fraction of the cost (30x cheaper than Gemini 3 Pro, 50-75% cheaper than prior Deepseek models). Defending against a cost advantage is easy if you can point to a performance gap. But if a competitor matches your performance and undercuts your price, the defense collapses. That’s the corner V3.2 pushes frontier labs toward. Most of the world - nations, small enterprises, scrappy startups - will never train trillion-parameter models. And crucially, they don’t need to. They need models that are: - cheap to run - fine-tunable on commodity hardware - good enough to support agents, search augmentation, and code workflows - predictable on inference cost V3.2 sits precisely at that intersection: high-enough capability, low-enough cost. This is why a growing number of Silicon Valley startups are building on Chinese open-weight models. The logic is straightforward: they can download the weights, fine-tune locally, deploy on smaller hardware, avoid vendor lock-in and keep the price of inference predictable. For a startup with limited runway, this matters more than a marginal accuracy edge. DeepSeek’s trajectory transforms “Chinese open-source” from a curiosity into a default path for cost-sensitive builders. The innovation frontier is being pulled sideways, not upward. Today: ▪️ U.S. frontier labs chase maximal capability - climbing vertically up the y-axis. ▪️ Chinese labs chase maximal cost-performance - scaling horizontally across the x-axis. The model with the highest peak will win prestige. But the model with the widest base will win global adoption. DeepSeek V3.2 shows that efficiency is not a consolation prize, it is a competitive moat.

We are moving from AI that generates intelligence to AI that understands intent and can act on behalf of consumers. This is the promise of Personal Superintelligence. My colleague Justin Patel wrote a strong piece on what’s driving the shift. Personal Superintelligence is emerging because three layers are finally compounding: • Model – reasoning and multimodal capability • Context – AI embedded inside real workflows (Docs, Slack, meetings, files) • Memory – persistent understanding of users over time When these layers reinforce each other, AI moves closer to user wants and needs, in essence, intent. And intent is what enables real action. For founders, this reframes where durable startups can emerge: 1. Context is key Winning startups will control high-value workflow surfaces the model platforms do not own. 2. Memory becomes strategic infrastructure Who controls working memory, identity, and data portability will matter enormously. 3. Trust becomes a core layer As AI agents transact on our behalf, systems need verifiable authorization, auditable execution, and programmable permissions. This is where Web3 infrastructure becomes highly relevant. Public blockchains provide: - cryptographic proof, with or without human verification, in a world of deep fakes - programmable authorization, with or without trust, in a world where trust in institutions is eroding - escrow and settlement, potentially other DeFi services - portable trust, enabling new forms of applications with selective trust Exactly what agentic systems need once AI begins to act in the real economy.
