In industrial markets the technology is rarely what fails. The commercial motion is.<br><br>Thirty years on it (operator, then founder, then investor) taught me one pattern: when a good product stalls, look at the motion, the buyer and the price before the roadmap.<br><br>What I actually do:<br><br>→ Decide the go-to-market motion. I've built all four (product-led, developer-led, sales-led, partner-led); knowing which mix a market pays through is the job.<br>→ Build industry verticals from nothing, three times. The first became EMC's template.<br>→ Price and package recurring revenue (ARR): telecom billing, industrial software subscriptions, now agentic work. Co-founder and Chief Commercial Officer through an exit.<br>→ Open markets through alliances and partnerships: OEM channels, partner advisory councils, the economics underneath (deal registration, MDF, rebates).<br><br>I've worked every side of the stack. Nurego built the monetization machinery for connected products. At GE I priced Predix, edge-to-cloud, across eight sectors, on subscription, pay-per-use and pay-per-outcome. Then five years a venture partner in industrial and physical AI (robotics, agentic AI, edge AI, industrial DataOps): board seats, two exits to strategics, automation to autonomy. I still build — autonomous agents run the events behind Seattle's 3,800-member IoT Hub Meetup.<br><br>The industrial focus started at Nurego and hardened through the reshoring meetups I ran deep into COVID. Reshoring works when technology raises productivity across every input: energy, materials, capital, labor, services.<br><br>It doesn't stop there. Every industrial sector has an operation where the money is made (plant, grid, network, fleet, oilfield), on infrastructure that took decades and trillions to build. Almost none of it was built for agents and autonomy; most will still be running in 2040. Readying that brownfield installed base is, I think, this decade's commercial question; it belongs to whoever owns the P&L: CIOs, CDOs, CFOs, COOs, plant leaders.<br>The harder half is how the work gets priced. Industrial has sold outcomes for sixty years, power by the hour, and still spends up to a tenth of the savings proving them. Agentic pricing will pay that tuition again, and most forecasts have not read the bill.
