When we got started with the prototype of Termina back at Tribe Capital it was unfathomable for someone to do this volume of analysis. Now the system runs mostly autonomously, trained on the work Ray and the rest of our data scientists and engineers do with companies. This means Ray may be the first and last person to hit 500, but nonetheless a monumental achievement.

If you desire controversy at home, I recommend 8x NVIDIA RTX Pro 6000s. - It's loud and hot - You probably need to rewire your house - You can't achieve maximum controversy since Kimi K3 won't fit However, - The performance is superior to any Mac or Spark cluster - It's much cheaper than running an 8xB300 system at home - You can run some hefty models at speeds that feel great At Termina Systems, Inc. and Tribe Capital, Jake Ellowitz, Arjun Sethi and I have iterated, like others in our space, on hybrid workflows that harness both closed frontier models and open source models in tandem. We've found that especially in the last 6mo, open weight models have increasingly provided exceptional value relative to cost, for key dimensions within knowledge work. This is especially true for context-heavy long-horizon tasks, and workflows that require brute force, where inference needs to be applied across vast libraries of documents, emails, etc. If you're interested in setting up a similar setup at home, happy to provide pointers.

The charts tell a very different story depending on where you look: #ai: abundant again. Investment has surged post-2022 and we’re back near peak levels. Great for founders raising, but historically this kind of abundance compresses forward returns. #b2bsaas: fell hard after 2021, still recovering. Plenty of dry powder, but the exuberance of the last cycle is unlikely to repeat. #biotech: sustained scarcity. The cycle hasn’t turned yet, and capital remains cautious despite strong science. #consumer: down materially since 2021. Activity is picking up a bit, but well below the last peak. #fintech: long drawdown post-2021, but finally seeing a steady climb back. #ecommerce / #adtech remains muted, cyclical headwinds and platform risk weigh heavily. #infra / #security: peaked in 2021, now in a consolidation phase with pockets of resilience. #crypto: the outlier. Despite volatility, private investment flows are still holding at ~2022 levels. Resilient supply in the face of growing adoption is rare; and historically, that kind of scarcity precedes multiple expansion. The broader lesson: capital supply is not evenly distributed. Some categories are awash in money; others are starved. The best returns tend to emerge where adoption is compounding but capital is scarce. Alex Chee liked thisAlex Chee liked thisWe had an IC meeting yesterday, so now we can talk about FY returns (our FY ends 5/31). For the 12 months ended 5/31/26, our portfolio was up 19.0%. For those who are keeping track of SpaceX exposure, we’ve never had any. We don’t yet have 6/30 returns as there’s still about 1/3 of our private book that has yet to report. If I had to hazard a guess I’d say +18%, as last June was better for us on the marketable side. Total endowment as of 5/31 was $2.56 billion. If we valued everything today, the endowment’s value would be approximately $2.65 billion. Finally, our IC is amazing! If you don’t have a strong, entrepreneurial, encouraging investment committee, get one…it makes all the difference in the world! We could not generate the returns Baylor University needs without what is arguably one of the best committees in the country. Fall travel season kicks off shortly…safe travels everyone!

Thanks Owen Reynolds for sharing this reflection in public. This is exactly the first line of our pitch. "Venture broke when it turned into PE." Venture is not for safety, it is for risk. That is the return mechanism of the asset class. Many LPs are trading long term returns for short term optics (shiny, established brands). Raising a $50M Fund III I am running into the same reservations. What can be done to take the fear out of the LP's mind? Fear is a horrible guide in venture markets.

Watching them take on a problem as complex and high-stakes as patent work has been genuinely impressive. And working with them has been an absolute pleasure: these 2 are coupling very high ambition and humility. Tech built in Europe, but opening the US office very early and FX starting a life in NYC with his family with 0 hesitation in order to build a global category leader in the IP industry. What convinced me early is still what stands out today: patent teams don’t need another standalone AI tool. SF AI-Native Operator Takeaway #2: In AI-native PLG, the hard part isn’t conversion... it’s discovery. Many AI-native teams are still talking about PLG using a classic SaaS mental model, but based on operator conversations in SF, that model is starting to break down in fairly obvious ways. The biggest bottleneck right now isn’t conversion. It’s discovery. In traditional PLG, users generally understood the category before they ever signed up. The problem was obvious, the product’s value was legible from the homepage, and the “aha” moment tended to show up quickly in first use. In that world, PLG meant optimizing onboarding, reducing friction, and improving free-to-paid conversion because user intent already existed. AI changes that assumption. In AI-native products, users are often curious but unclear. They don’t yet know what’s possible, value depends heavily on workflow, context, data, and role, and the product can feel abstract until it’s applied directly to their job. As a result, many users stall not because the product isn’t valuable, but because they haven’t discovered how it fits into their world and how they can't live without it. This is the real distinction people kept coming back to. PLG conversion answers, “Is this worth paying for?” PLG discovery answers, “What problem does this solve for me, right now?” What’s working best in practice is less about funnel polish and more about clarity up front: role- or workflow-specific entry points, guided examples instead of blank states, and opinionated first actions that show users a concrete outcome before asking them to explore. This also explains a broader pattern across AI-native companies. Forward-deployed teams and services-heavy delivery aren’t just implementation tools; they’re discovery mechanisms. They translate abstract AI capability into concrete workflow value, observe real use cases users wouldn’t self-discover, and feed those learnings back into what eventually becomes productized. PLG isn’t going away, but in AI-native companies it’s being redefined. Self-serve no longer means self-explanatory. Education becomes part of the product, and discovery has to come before optimization. The teams making progress aren’t obsessing over conversion rates yet. They’re focused on whether users see themselves in the product, how quickly they reach a meaningful outcome, and whether the product helps users get to a meaningful outcome for themselves quickly, without too much guesswork. Bottom line: in AI, PLG is less about removing conversion friction early and much more about creating understanding first. Once they understand, they may be hooked. Tomorrow is my last SF AI operator takeaway focusing on everyone's favorite topic du jour: 996 work schedules.
